UNIQLO Assortment Refresh
Finding the Gaps in a Perfect Range
UNIQLO had under-indexed in three emerging categories: gender-neutral sizing systems, technical performance fabrics for urban commuters, and occasion-dressing crossover pieces. The assortment had held steady while consumer expectations shifted. The proposal needed to make that gap visible with evidence, not just intuition.
Built a category-level map of the existing assortment, benchmarked it against key competitors — Muji, COS, and Zara's premium lines — and identified under-indexed segments by cross-referencing search trend data with assortment gaps. The proposal centered on three specific additions and two volume reductions, each with supporting rationale.
- Identified three high-opportunity additions with demand evidence and competitive white space
- Proposed two category reductions to create space and improve clarity
- Built a buying rationale framework that could be replicated for future assortment review cycles
Assortment planning is hypothesis testing
Every buying decision is a bet on what customers will want. The difference between good and great buyers is whether they can explain — with evidence — why they're placing that bet. Intuition is the starting point, not the justification.
